The Haunted Dashboard: 6 Ghosts Hiding in Your Revenue Numbers

The Haunted Dashboard: 6 Ghosts Hiding in Your…

Your dashboard says all is well. These six ghosts might disagree.

It’s late. The dashboard is green, revenue is up and the forecast looks healthy. And yet something feels off, like a cold spot in an otherwise warm room.

It’s Halloween week, so let’s talk about the scariest things in business. They rarely jump out at you. They sit quietly in your numbers, looking perfectly alive. Here are six of the most common, plus a ten-minute way to find each one.

1. Ghost customers

Accounts still marked “active” that haven’t bought anything in months. They flatter your customer count and hide churn you could still do something about.

  • Spot it: List every customer with no purchase or contact in the last 90 days (or whatever suits your sales cycle).
  • Ask: “Who have we genuinely heard from this quarter?”
  • Banish it: Contact them personally. Some will come back. The rest you can stop counting.
2. Phantom pipeline

Deals that have sat at the same stage for months. They never close, but they quietly inflate every forecast.

  • Spot it: Sort open deals by time since the last movement.
  • Ask: “What has to happen next, and by when?” If nobody can answer, it’s a phantom.
  • Banish it: Agree a rule. If a deal hasn’t moved in a set number of weeks, it leaves the forecast until it earns its way back.
3. Vampire costs

Subscriptions, tools and small overheads that drain margin a little at a time. Each one is too

small to question, but together they add up.

  • Spot it: Go through three months of statements and list every recurring payment.
  • Ask: “Who uses this, and what would break if we cancelled it?”
  • Banish it: Cancel or downgrade anything without a clear owner.
4. Zombie KPIs

Metrics reported every month that nobody acts on. Follower counts, page views, headline “pipeline value”. They keep shuffling along long after they stopped meaning anything.

  • Spot it: Read your last report and circle any number that never led to a decision.
  • Ask: “What would we do differently if this doubled or halved?”
  • Banish it: Keep a handful of measures tied to real decisions and retire the rest.
5. Poltergeist discounts

Small, informal price concessions agreed on the fly by different people. Each seems harmless, but together they shift your margins around without anyone noticing.

  • Spot it: Compare the list price with the invoiced price across your last 20 deals.
  • Ask: “Who can approve a discount, and is it written down?”
  • Banish it: Set clear limits, and record every exception with a reason.
6. The haunted spreadsheet

The one critical file that only one person understands. When they’re ill, on holiday or moving on, something nobody can explain stops working.

  • Spot it: Ask, “If one person were away for a month, who could update this?”
  • Ask: “Which decisions depend on it?”
  • Banish it: Document it, simplify it, and make sure a second person can use it.
Count your ghosts.

Give yourself one point for each ghost you recognised.

  • 0–1: Looking healthy. Keep checking.
  • 2–3: Worth a closer look this quarter.
  • 4–6: Time for a proper review before the year ends.

Finding a ghost isn’t a failure. It’s the first useful step. If you only fix one, start with whichever is costing you most.
